R56 Auto trans concerns
 

I have a 2008 R56 non-turbo, auto transmission with 79K miles.* In the process of getting this car all repaired and up-to-date, the last challenge was servicing the transmission.* I have the Bentley Manual and followed the steps.* I did not R & R the Trans Filter.* I am saving that for the 3 fluid change.*

The drained fluid was just under 2 quarts in volume.* It was very dark, but not burnt.* It actually smelt very good for overused ATF.* I replaced the fluid and it actually took just over 2-1/4 quarts to complete the service.* (I had a slight learning experience with filling and starting the car with the fill plug removed.* "Old Faithfull", if you know what I mean.)
Prior to changing the fluid, I was experiencing late shifts, delayed rolling shifts and it just didn't feel good.*
Warmed up with the new fluid, it shifts very smooth and crisp.* Its actually a delight to drive.

Cold, its horrible.* Hard shifting and hard downshifting when on the brake. *
I had planned to change the fluid again in about 1K to 2K miles and again with the filter after another 1K-2K miles.* I want to try and work out the old and blend in as much new fluid as possible.* Has anyone experienced the hard cold shifting after a fluid change? Does it go away or should I be concerned?* Any suggestions?

A follow up. I had been shutting off the car after shifting from P to D and checking the fluid level. Still had the hard cold shifting, even up in the air. So, I left the car running and ended up adding almost another quart and a half at 122 degrees on my scan tool. I hope this is correct because it shifts completely different in the air (super smooth) and I haven't test drove it yet. Hoping that someone yells STOP before I damage the transmission.
I am almost thinking that is was very low on fluid in the first place that accounted for the funky shifting prior to the service.
Any input would be appreciated.
