Electric mirror issues

My 83 turbo electric mirrors both drive left to right but neither drives up or down albeit you can hear them trying.
All the threads I have found on here show what I assume to be later type mirrors being dismantled.
I have mine apart to the extent that I prised the glass off which is pushed on with three mounting points. But I cannot see how I get the motor plate off as it has what appears to be a moulded/glued thin rubber shroud over the back to prevent water ingress and I am loath to tear this to gain access!
I had noticed that fleabay and Amazon both have the VW motors people talk about as a direct replacement but looking at mine this part isn't going to fit mine........anyone know how to dismantle/ repair/ upgrade to later style?
Regards
Graham

In your second picture, there are three holes (2 circular in the left top and bottom, one oval on the right). You'll need a socket - 8mm or 9mm, can't remember which - to reach the bolts that hold the front of the mirror assembly on. You can see the back of these bolts in your first picture.

I did the VW motor replacement awhile back and wrote it up. Couldn't be happier with the results - still going strong a few years later. Post is here:

Upgrading and replacing 911SC (1978-83) flag mirror motors (for less than $100)
