Post New heads???

I just purchsed a beautiful 67 912. After rebuilding the weber carbs and tuning her up, she starts and awful noise....that metal on metal clanging!!! So I pulled the valve covers to find valve spring parts everywhere. The keeper on the foward most valve failed, bent 3 rods, three springs and well its quite a mess!
So my question is can i just replace the rods and spring with the head still on??? Pull the one or both heads to have rebuilt? Can the heads be taken off with dropping the engine? Or pull the whole damn engine for a rebuild??
Is there anywhere to price rebuild engines?? Are there any other engines to put in these 912s? or would that be a cardinal sin??
The people at GEX said they couldn't help me. I guess they're all VW engines.
Any ideas or advice would greatly be appreciated. This is my first porsche experience and I'd like it to be a good one!

Take the engine out. It is VERY easy and should only take you about 45 minutes. Plus, it will make your job a whole lot easier.

I aslo recomend getting a book, if you dont have one. Harry Pellows makes the ABC's and 912's of Posche Engines which gives you a step by step guide of virtually everything. The 912 Handbook also gives you a step by step guide of taking the engine out as well as other useful information.

Josh is right. If you want to remove or replace the heads, the engine will have to come out.
Take an inventory of the parts that you need to replace and price them out.
If the car was running fine before this happened, I would replace the broken parts with the engine in the car.
This should be fine as long as the valves weren't damaged.
If you decide to pull the engine, let us know. I will give you the step-by-step. I did it a couple of weeks ago. It's not that difficult.

Thanks guys,
I'm gonna try replacing the broken parts. I think the valves are ok (cross my fingers).
Does anyone sell a rebuilt kit for these?
Durring my latenight internet browsing i found a company in sacromento that sells a coversion kit for the 912 to put a chevy 350 in her.....what do you guys think? Sounds to me like a NO NO!

Hi Mike,
The following 2 diagrams are from Pelicans web site.
Pick the parts that you need and give them a call. The pictures don't have part numbers but they should still help.




The topic of putting a V8 into a 912 or 911 has been a hot topic on the 912 and 911 board.
If you want cheap horsepower, it seems like the way to go. The purists can't stand the thought. Personally, it just doesn't look right.

any idea what number 19 is? Looking at the top of the head, theres a copper casing around the valves, is this the valve guide or is this part # 19?? I'll try to include a picture so you can see what i'm talking about. It looks to me that these are damaged. If these are the guides then the head certainly needs to be rebuilt.
Does $160 sound low to you guys for a valve job (both heads)? Thats the quote i got. He said it would be more if additional parts are required. I've heard guys talking about 1100 for head rebuilds.

Part # 19 is a head-nut. They thread onto the head studs and are tightened with an allen wrench.
Your pictures show your valve guides. They are copper so they are softer than the valve. I can't see the pic right now but I think they are part #5 and #6.
I don't have enough technical knowledge to know if the damage on the end is important or not. Anybody??
I paid US$300 to have my heads rebuilt plus the cost of new intake valves and all new valve springs. I bought them from Pelican. A local engine shop rebuilt the heads.

Part #19 and the copper colored parts in your pictures look like valve stem seals. They just push onto the ends of the guides. The copper is the outside and inside should be rubber seal. Copper is too soft for valve guides, they should be Bronze, a more yellow/gold color.
Parts 20 and 21 look like the head nuts.
