Team 3.6 members-having alternator pully problems and need help

I purchased 5 new shims, a new belt and a new nut to put my alternator pully assembly back together and it still did not fix the problem I'm having. When the car is running there is a sound of metal rubbing together and the alternator nut (furthest nut on the end) gets extremely hot. It melted the last belt I had on there and the color of the nut changed due to the extreme heat. A few of the shims became out of round and essentially disintegrated. What the heck is going on? Has anyone had this problem? How do I fix it?

BTW, its and early 964 3.6 with the dual pulleys.

I'm going to WAG that the bearing in between the two shafts has gone west.

I don't know anbout the early 3.6's but the 993's have two different length belts available - one is a little smaller - maybe you don't have the right belt.
