So can the external tensioners by removed and replaced without removing the camshaft cover? just lock the cam, locate TDC and go?

Yes, Just be sure to have the camshafts and crankshafts locked down before removing any of the tensioners.

You will need to drop the engine to change the one under the AC compressor.
I learned this the hard way. I just replaced the IMS bearing, clutch disk, pressure plate, throw out bearing, flywheel, rear crankshaft seal, and the two rear chain tensioners in my 2004 Boxster. The old IMS bearing was like new at 43K miles. The 101 book doesn't tell you when the engine has to be dropped. I think that their pictures are taken with a removed engine. I have the new front tensioner if anyone is interested in buying it. |

I imagine it can be done if you release the AC compressor and tie it back a bit. Manual dexterity a requisite, choice language optional but generally unavoidable. Don't mix up the tensioners.
