915 reseal question

What I've done so far -

Took the flanges out one at a time, replacing the seals and O ring.

Took the nose off and replaced seal and gasket.

Removed "bottom" cover, checked fork, new gasket and reinstalled.

Putting the side plate back on, and then the flange, it now seems quite hard to turn the flanges by hand. Prior to removing anything, it was definitely in neutral with nothing rotating, just the flanges. Now everything seems to be spinning (which is maybe why it's so hard??).

What gives? Thought this was going to be an easy process, really not removing anything.

FWIW - If I put my torque wrench on the lowest setting (~ 15lbs) and put it on the flange nut, it all spins without reaching torque. Probably not as good of a test as beam torque wrench, or something to indicate @ what torque things are starting to spin. But, think it's an Ok test?

Not sure...
Did you remove the diff while the side cover was off?
When you installed the side cover did you torque the nuts in a star pattern, a little at a time, and not exceed 18 lb/ft?
Diff carrier bearing pre-load is set so there should be noticeable drag when you turn the flanges, your new seals will have a slight effect on this.
You can't measure pre-load with the trans assembled, so, without complete dis-assembly, you'll have to accept existing drag - your "test" with your torque wrench is not valid.
If you're sure that you did everything right, the trans should operate/sound exactly as it did before your reseal work.

Maybe it's not turning any harder than it was before, but thought it was. Hard to say now.

EDIT - Could it be that I didn't get the cover side seal deep enough? I notice that if I remove that flange altogether, it does spin quite a bit more freely with just the opposite flange in.

New seals will do that; that's why pre-load is measured/set without seals installed.

I never thought about that. If you can remove the cover again, check the bottom, inside edge (facing the diff) of the seal. If it's in properly, you should be able to just see a thin ring, about a mm, of the machined surface the seal fits into, at the seal's edge.
