Replaced booster, bled, bled & bled again, still almost no brakes

After replacing the booster I bled two large bottles of DOT4 fluid through all of the calipers and clutch. Clutch works great but I have to pump like mad to stop on the road. Pedal goes to the floor on the first two pumps. Takes five pumps to stop the car at low speeds. Noticed that when I have the auto-bleeder hooked up at 20psi on a full resivoir I don’t have to pump quite so much. Prior to replacing the booster the brakes were hard as a rock - pedal hardly budged, but stopped the Boxster every time. Post booster replacement I was expecting more give but something is seriously wrong here. Need help to know how to debug this. What remediation steps should I try and in what order?
