I've softened lots of leather in my days by using two different products:

- Ko-Cho-Line Leather Dressing (pronounced Coach o leen) for horse tack.

and

- Lexol liquid spray...saturating the leather.

.
Warm the items up (sun or oven) and lay it on. Good luck...
