fan re assembly troubles

I just put on my new fan on my 85 911 and can't get the fan belt tight even if I have no spacer washers between the pulley and the fan. What am I missing?

Are you still using ALL your washers on the "outside" of the pulley? Also, did you make a few rotations of the engine to help seat the belt?

I haven't attempted bolting it back together because it is so lose. it used to be so tight I'd have to seat it as you describe. I'm at a loss why it is so lose
